Make questioning a ritual, not a rebellion. Design prompts like:
“What’s still unclear?”
“What feels misaligned?”
“Where does this tool compete with your judgment?”
Then reward the signal. Show impact. Prove the system can respond to friction.
Measure Belief, Not Just Usage
Don’t just ask “How often is this tool used?” Ask:
“Do you trust it?”
“Do you feel safe challenging it?”
“Do you believe it’s making your work better?”
Because usage without belief is fragile adoption. And fragility in an AI rollout?
That’s a breach waiting to happen.

Instead of launching the pilot at full speed, he held two clarity circles, one with the execs, one with the delivery team.
He asked both groups the same question:
“What’s the story you think we’re living with this rollout?”
The answers were radically different.
